LightCastle Partners conducted a strategic landscaping study for an emerging aquafeed company. Curating a growth roadmap to inform its consolidation and expansion strategy in Bangladesh’s commercial fish feed market; one of the country’s fastest-evolving agribusiness sub-sectors

Opportunity

Aquaculture now contributes nearly 60% of Bangladesh’s inland fish production, and the commercial aquafeed market is estimated at 1.6–1.7 million MT in 2025, having expanded at a CAGR of ~6.6% since 2019. Yet the sector has become increasingly fragmented, with 43 producers competing for share and the entry of foreign players intensifying credit-driven competition. Farmer profitability has been squeezed by macroeconomic headwinds — currency volatility, a newly imposed 5% advance income tax on imported feed ingredients, bank interest rates of 9–15.5%, and farmgate prices falling near or below production costs. The aquafeed company, which holds an estimated 5.98% market share, the study aimed to generate a granular, evidence-based view of customer expectations, competitor positioning, and shifting market dynamics to guide its next phase of growth. 

Approach

The assignment followed a structured four-phase methodology — Mapping, Reach, Analyze, Infer — designed to combine national market intelligence with grassroots farmer and dealer realities. LightCastle conducted 350 farmer surveys and 180 retailer surveys across the top 14 fish-producing districts spanning all seven divisions, complemented by 26 in-depth farmer interviews across 13 districts15 key informant interviews with feed dealers, and consultations with industry experts and government officials.  

The study assessed market size and competitive penetration, regional demand patterns across floating and sinking feeds, consumer decision-making drivers, pricing and trade-margin structures, and the role of credit as a competitive lever in farmer and dealer financing. Triangulating quantitative and qualitative inputs, LightCastle developed a perceptual positioning map of major brands, a SWOT analysis and forward-looking growth scenarios to model the market trajectory through 2030. 

Way Forward

By analyzing market structure, brand perception, and channel economics, LightCastle delivered an evidence-based growth roadmap to help refine the aquafeed company’s competitive positioning, strengthen dealer and farmer engagement, and expand into underpenetrated segments of Bangladesh’s evolving aquaculture economy. The study tracks how product perception, distribution incentives, and technical support shape brand loyalty, while examining how regional demand patterns, credit dynamics, and farmer profitability will influence growth across Bangladesh’s fragmented and rapidly intensifying feed market.
